An AI readiness assessment is a structured evaluation of your organization's ability to adopt, implement, and sustain artificial intelligence. It measures capabilities across multiple dimensions — from data quality and technology infrastructure to leadership alignment and governance maturity — to answer a deceptively simple question: are we actually prepared to succeed with AI, or will we waste money proving we aren't?

Data — 25% Weight

Data is the single largest driver of AI success or failure, which is why it carries the highest weight in the framework. This dimension evaluates data quality, accessibility, governance, and integration across your organization. It asks whether your data is accurate, whether it lives in connected systems or isolated silos, whether anyone owns it, and whether it is accessible to the people and tools that need it.

Gartner projects that 60% of AI projects will be abandoned by 2026 without AI-ready data foundations. When your data is scattered across disconnected spreadsheets, legacy databases, and departmental tools, any AI initiative will spend 80% of its budget just preparing data — before it generates a single insight.

Low scores indicate fragmented data with no clear ownership, inconsistent definitions across departments, and manual processes for basic reporting. High scores mean your organization treats data as a strategic asset with defined owners, integrated systems, and quality standards that make AI deployment straightforward.

Technology — 20% Weight

Technology evaluates your infrastructure and system integration landscape. It is not about whether you have the latest tools — it is about whether your existing systems can communicate, share data, and support AI workloads without requiring manual workarounds at every step.

Most mid-market companies have accumulated a patchwork of systems over 10-20 years: an ERP here, a CRM there, spreadsheets filling the gaps, and tribal knowledge bridging everything else. AI does not fix this complexity — it amplifies it. An AI tool plugged into disconnected systems becomes another silo rather than a force multiplier.

Low scores reveal heavy reliance on manual data re-entry between systems, no API integrations, and technology decisions made by individual departments without coordination. People — 20% Weight

People measures leadership understanding, organizational talent, AI literacy, and the clarity of decision-making authority. AI tools do not adopt themselves — people adopt them. If leadership does not understand what AI can and cannot do, if employees fear AI will replace them, and if nobody has the authority to make AI investment decisions, even the best technology will sit unused.

Only 7.5% of employees receive extensive AI training (WalkMe, 2025), and EY reports that companies miss up to 40% of AI productivity gains when talent strategy lags behind adoption. People readiness is often the hardest dimension to build because it requires changing mindsets, not just installing software.

Low scores indicate leadership that conflates AI with automation, employees who see AI as a threat, and no clear decision rights for AI investments. High scores mean your leadership has a nuanced understanding of AI capabilities, employees are engaged and curious, and there are clear roles for who sponsors, evaluates, and owns AI initiatives.

Process — 15% Weight

Process evaluates how well-documented, standardized, and repeatable your core workflows are. This matters because AI cannot automate what is not understood. If your processes live in people's heads, vary by department, and rely on institutional knowledge that walks out the door when employees leave, adding AI will amplify chaos rather than create order.

The most successful AI implementations target processes that are already standardized and well-understood. Automation works best when the rules are clear, exceptions are documented, and handoffs between systems or teams are defined. Companies that try to use AI to “figure out” broken processes end up with expensive AI that efficiently produces wrong answers.

Low scores mean undocumented processes, heavy reliance on manual handoffs, and significant variation in how the same work gets done across teams. High scores indicate well-documented, standardized operations where exceptions are known, timing is measured, and automation targets are clear.

Governance — 10% Weight

Governance assesses your organization's AI ethics, compliance posture, and oversight mechanisms. It is consistently the weakest dimension across all companies we assess, averaging just 36% — because most organizations have not caught up to the reality of how AI is already being used inside their walls.

78% of employees already use AI tools their company has not approved (WalkMe, 2025), and only 36% of organizations have formal AI governance frameworks (Knostic, 2025). This shadow AI usage exposes companies to data breaches, compliance violations, and reputational risk. With the EU AI Act effective August 2026 and US state-level AI laws proliferating, the regulatory landscape is tightening rapidly.

Low scores indicate no AI usage policies, no approved tools list, no assigned governance owner, and no process for reviewing AI outputs before they reach customers. High scores mean formal policies are in place, tools are evaluated and approved through a defined process, human-in-the-loop review exists for customer-facing AI, and someone is accountable for AI oversight.

Politics — 10% Weight

Politics evaluates executive alignment, cross-functional collaboration, organizational change capacity, and the baggage from past technology initiatives. Even with perfect data, integrated systems, and capable people, AI projects die when executives disagree on priorities, departments refuse to collaborate, and the organization is still bruised from the last ERP migration or digital transformation that promised the moon and delivered a crater.

Lucid's 2025 survey found that 61% of knowledge workers say AI strategy is misaligned with operational capabilities. This gap between what leadership announces and what the organization can execute is where AI initiatives go to die. Political alignment is not about everyone agreeing — it is about shared priorities, clear decision rights, and enough organizational trust to absorb the disruption that AI brings.

Low scores reveal misaligned executives, siloed departments, unresolved resentment from past failures, and an organization that has learned to resist change rather than embrace it. High scores mean leadership is unified on AI priorities, departments collaborate across boundaries, past successes have built trust, and the organization has the capacity to absorb new initiatives.

How Scoring Works

The assessment uses a weighted scoring model with 20 questions across the six dimensions. Each question is scored on a 4-point scale (1-4), giving a maximum raw score of 80 points. Your final score is a weighted percentage where each dimension contributes according to its weight: Data at 25%, Technology at 20%, People at 20%, Process at 15%, Governance at 10%, and Politics at 10%.

This weighting reflects real-world impact. Data quality is 2.5 times more important to AI success than governance frameworks, not because governance does not matter, but because organizations with excellent governance and terrible data still fail. The weights ensure your score reflects the factors that most strongly predict AI project outcomes.

Veto mechanism: If any single dimension averages below 1.5 out of 4, the assessment triggers “Foundation First” regardless of your overall score. This safeguard ensures that a critical foundational weakness is surfaced even if your other dimensions are strong. A company with excellent technology but zero governance is not ready for AI — the veto captures that reality.
